How to Build a B2B Content Strategy From Scratch

Most guides on content strategy assume you already have something to optimize. A calendar that needs better topics. A blog that needs more volume. A team that needs better briefs.
That’s not the situation most B2B companies are actually in. Most are starting with nothing. No editorial process. No idea which keywords matter. No sense of whether content is even worth the investment yet. Building a strategy in that situation is a different job than improving one, and it needs a different starting point.
Start with the business model, not the content calendar
Before you write anything, you need to know how content is supposed to make money. A SaaS company selling a $10,000 annual contract needs content that builds trust over a long sales cycle. A company selling a $50 monthly tool needs content that converts fast. Skipping this step is why so many early content programs produce blog posts nobody reads and nobody buys from.
Pick a narrow lane before you pick topics
A new site cannot compete for broad terms that established competitors already own. The right move is choosing a narrow, specific area where you can say something no one else is saying, then building outward from there once you have some authority. Trying to cover everything on day one is the single most common mistake I see in early-stage content programs.
Build the system before you build the backlog
A content strategy is not a list of blog post ideas. It’s a repeatable system: how topics get chosen, how briefs get written, how quality gets checked, and how performance gets measured. Without that system, every piece of content depends on one person’s judgment, and the program falls apart the moment that person is busy or gone.
